Agents vs. Workflows: When to Use Which
Agents adapt; workflows repeat. A practical guide to choosing the right pattern for your AI automation.
Agents adapt to new situations. Workflows follow a fixed sequence. Both are useful. Most teams need both — but for different problems.
The difference
- Agents — autonomous, use AI to understand and decide. Good for open-ended tasks: unique customer questions, real-time analysis, anything that can’t be fully predefined. Like a chef who improvises with what’s in the kitchen.
- Workflows — predefined steps, executed in order. Good for repeatable processes: leave approval, maintenance scheduling, invoice processing. Like following a recipe.
Flexibility vs. control
| Agents | Workflows | |
|---|---|---|
| Flexibility | Adapt to new situations | Rigid, same path every time |
| Control | Harder to predict, more autonomous | Every step planned, easier to debug |
| Best for | Open-ended, unpredictable tasks | Structured, repeatable tasks |
When to use agents
- Customer support where every query is different
- Real-time data analysis (markets, social, feeds)
- Research or exploration tasks
- Anything where you can’t write down all the steps in advance
When to use workflows
- Leave approval, expense approval, HR processes
- Scheduled maintenance, inventory checks
- Email campaigns, report generation
- Any process with clear, fixed steps
The catch
Many systems marketed as “agents” are actually workflows. They follow predefined paths with an LLM in the loop — useful, but not truly agentic. That mismatch drives inflated expectations.
True agents are harder to build: they can be unreliable, loop, or make odd decisions. Workflows are simpler to implement and maintain. Start with workflows for most business automation. Reach for agents when the task genuinely can’t be predefined.
The takeaway
- Need consistency and compliance? Workflow.
- Need flexibility and adaptation? Agent.
- Not sure? Start with a workflow. Add agentic behavior only where the fixed path breaks down.
